The launch
wasn't.
A 4-week pre-launch audit turned a technically complete product into a market-ready one — and why we held back on paid ads for 90 days.

LAUNCH READINESS •
We strengthened every layer before bringing in users.
SEQUENCE BEFORE SCALE.
When a founder says "we're four weeks from launch," the instinct is to celebrate.
The question I ask is different:four weeks from launch of what, exactly?
A product that works technically and a product that is ready for the market are not the same thing.
The gap between them is where most consumer apps quietly fail — not with a crash, but with a slow drain of confused users who downloaded once and never came back.
Launch Readiness Audit.
What existed four weeks before launch.
Technically complete.
Commercially incomplete.
Strong product. Weak foundation. High risk.
The product was technically ready. But without the commercial foundation, paid acquisition would have been expensive and risky.
Seven decisions made before a single user downloaded the app.
A good product launched poorly is a waste of everything that built it. Before PlantDecoder went live, we worked through every layer — experience, performance, security, pricing, and legal.
7 / 7 SYSTEMS CLEARED Launch approved.
UX improvements —
make the value obvious
The app worked but it didn't communicate what it could do. We added clear sections surfacing key features before users hit a moment of confusion. First-session confusion is the primary cause of uninstall.
Added "Save Plants" —
a reason to return
A user who scans a plant once has no reason to open the app again. A saved plants list changes the value from a one-time lookup tool to a personal plant record. That one shift changes the retention curve entirely.
No repeat credit deduction for the same plant
Users shouldn't be charged to look up the same plant twice. Beyond fairness, this removes the friction that triggers uninstalls: "why did it charge me again for my monstera?"
scanned?
The $2 hero pack —
against every market default
Every plant app in the market charges a monthly subscription. We went the opposite direction: a $2 pack for 10 scans. Most home plant owners have fewer than 10 plants. A $2 pack solves their actual use case completely — at a price point that removes the decision entirely.

Response time cut by 40% — without touching accuracy
The AI model communicated with multiple data sources — a humanised approach that took over a minute per response. We restructured the API call sequence without changing the underlying logic. Result: 30–35 seconds. Same accuracy. Same depth.
SSO login as a spam wall — not a paywall
An AI model exposed to anonymous users gets abused. We introduced Google and Apple SSO purely as a spam wall. Free to use, frictionless for real users, effectively closed to bots. No paywall. No barrier to adoption.
Privacy policy, server rules, zero third-party data sharing
Legal infrastructure is not an afterthought — especially on an AI product handling user query data. We structured the privacy policy, server security rules, and a no-data-sharing policy before the first user arrived.
- Clear data usage
- User control
- Transparent always
- Encrypted in transit
- Encrypted at rest
- Strict access rules
- Zero third-party sharing
- No data selling
- User data stays private

Every decision closed a gap.
Every gap reduced launch risk.
Every system cleared.
Launch, now approved.
Why we held back on paid ads for 90 days.
The founder wanted to invest heavily in paid acquisition immediately after launch. The logic was sound: good product, limited visibility, budget available. The problem was the sequence.
A new app on a new domain with a new brand has no index authority, no organic signal, and no customer data. Spending on paid acquisition into that context gets you downloads — but at a high CAC, for users who arrive without community reinforcement and without the organic signals that make them stay.

The target user: home plant owners. Not botanists — the person with seven plants on a windowsill who wants to know why one of them looks wrong.

What hasn't
worked yet.
We're transparent about what's still in progress. Because real momentum comes from facing the gaps, not hiding them.
API response time is still above 5 seconds in some cases.
The personal target is under 5.
That optimisation work continues.
Data accuracy sits between 97–99%.
The goal is a consistent 99% floor on every query, every time.
Close, but not locked in yet.
Paid acquisition hasn't started — by design, not by failure.
The question is whether the organic foundation is strong enough to amplify. That audit is in progress.

What the
founder said.
"I would like to sincerely thank Vikram Parikh for his incredible support throughout my journey of building my mobile application. From the very beginning, helping me identify the core concept and carefully planning the budget, strategizing it and guiding for the overall development of my application. His clarity of thought and deep understanding of the core concept and its implementation has been invaluable. I appreciate his insights and continuous support. Working with him has been a great experience and I highly recommend him to anyone."

Why sequence matters more than speed.
The most expensive mistake in a consumer app launch is not a bad product. It is a good product launched before its commercial infrastructure is ready — and then spending on acquisition before there is enough signal to know what you are acquiring users into.
PlantDecoder had the product. The work was building the right sequence around it: fix the experience, establish the organic foundation, let the market tell you what works, then spend. That order is not obvious when you are four weeks from launch and excited. Holding that sequence is precisely what an advisor is there for.
